For most companies, the AI moat is not the model. Model performance receives attention, but most software companies will not build foundation models. They will use them. Therefore, the strategic question is not whether a company has access to a powerful model. Increasingly, many companies will.
The more important question is what the company can do with the model that others cannot easily replicate. A generic model wrapped with a thin interface may create a useful feature, but not necessarily a defensible business. If competitors can use similar models, APIs, and workflows, model access alone is unlikely to be a moat.
Durable AI advantage may come from proprietary data, workflow depth, trust, distribution, integration depth, productization, and execution speed. Data must be unique, permissioned, high quality, accessible, secure, and tied to meaningful workflows. Workflow depth matters because AI becomes more valuable when embedded into real operating processes.
Trust can become a moat in markets where customers need outputs to be accurate, auditable, secure, and compliant. Distribution matters because when model access is common, customer access becomes more valuable. Integration depth matters because AI embedded into systems of record and operational processes is harder to displace than an external assistant.
Productization matters because a raw model output is not a product. Productization includes UX, workflow design, guardrails, evaluation, monitoring, permissions, auditability, error handling, support, and customer success.
Investors should ask what proprietary data the company has, whether AI improves with usage, whether it is embedded in a critical workflow, whether the feature can be copied, and what prevents customers from using a generic AI tool instead. The model matters, but durable advantage usually sits in the harness around it.
